The earliest failures leave no artifact
No rejection, no denial, no reversal. Nothing to count. A patient who is never identified generates no record anywhere in a commercial data set, because the prescription is never written.
A company can execute payer strategy, channel design and hub operations flawlessly and still under-launch, because the eligible population was never found.
Patient friction creates revenue leakage. Gross-to-net is the financial echo of how well the enterprise executed the patient journey.
The Labs exist to design that journey deliberately rather than inherit it.
How a Lab works
Three design rules
These are constraints on us, not promises to you. They are the reason a Lab produces a decision record rather than a deck.
Rule one
Decisions, not education
A Lab is a room where positions get taken and owners get named. Not a workshop, not a training session, not a readout. Every Lab is measured by what was decided in it, never by what was presented.
Rule two
No platform required
No Lab may have a deliverable that cannot be produced without technology. Strike any platform from the scope and read the output list again. If anything disappears, the Lab is designed wrong and gets rescoped before it is sold.
Rule three
Sequence is the product
Vocabulary early, consequence late. A room that has not accepted the premise cannot make the decision that rests on it. Most of the design work is placement work.
The four Labs
Each one decides something the next one needs
Every Lab is contracted individually. There is no series minimum and no bundle requirement. You can stop after any Lab, and that is a feature rather than a concession.
Patient Opportunity
What it decides. Where the eligible population is created, how it is found, and who owns each transition in that sequence.
Distribution Architecture
What it decides. How the product physically reaches the patient, which networks nest inside which, and what each path can and cannot tell you afterwards.

- The distribution position, expressed as a vector rather than a label, with the nested networks named
- Data rights level stated honestly per path, with the question each level cannot answer written next to it
Leakage Architecture
What it decides. Where the journey leaks, who owns each seam, how affordability is designed, and what gets specified into service provider contracts.

- The gross-to-net architecture beneath it
- A specialty pharmacy scorecard ready to run against RFP responses
- The field-level data specification
Launch Readiness
What it decides. What gets measured, what gets inferred, what stays dark, and how field and program resources are deployed against it.

- The measurement ledger, with every observed field carrying a named supplying party and the contract clause that obligates it
- The engagement model
- Site prioritization tied to observed behavior

What is sold, and what is not

The room
Eight to twelve people. The same core across all four Labs, with function-specific additions per Lab.
The characteristic client is a lean commercial organization with more functional opinions than functional alignment, about to scale headcount and vendor commitments around positions nobody has formally taken.
On the optional platform
